    Challenge

    In 2011, top leaders at Bureau Veritas determined that organizational development was a critical imperative to enable growth in an emerging market. The business had been struggling to meet performance targets and suffering from low employee morale. They engaged Reya to facilitate a large scale change program that included organizational diagnostics, culture change planning, and change implementation.

    Approach

    To meet this challenge, Reya facilitated an organizational change program focused on leadership alignment, culture building, systems improvement and internal communications. We began by engaging with leaders and building stronger teams at the top of the organization. We then launched a survey for all 1500 employees to set a desired culture profile, measure the current culture, assess gaps, and set priorities. Finally, we co-created the change plan with 200 key employees through a series of dynamic workshops and coached the leadership team through the required changes.

    Results

    Within a reasonably short period of time, this business saw significant changes to the effectiveness of leaders and managers and a strengthening of the company culture. This was supported by employee communications campaigns and focused changes to key people systems. In addition to significantly increasing workforce engagement and morale, this change program also resulted in a financial turnaround for the business.

  • Leadership development at Mondelez

    Challenge

    A F100 consumer goods company undergoing a significant global restructuring needed to align top leaders around the change and drive a new and strengthened leadership culture. This required understanding where the organization was coming from, what its existing strengths were, and what kind of leadership that would enable the change to be successful. Reya was engaged to facilitate a global Leadership Development program with this team.

    Approach

    The program began with leader interviews and executive team workshops. Out of these sessions, a team charter was created to guide individual development and teamwork. Reya’s Lantyrn Profile assessment was used to help leaders discover their strengths and styles and how this was impacting the company culture. Shared values were identified and a set of focused leadership behaviors and cultural imperatives were defined. A profile benchmark was set to assess future leaders and enhance the talent pipeline across the organization.

    Challenge

    In order to maintain a leading market position and differentiation in the luxury industry, this global company identified the retail experience as a key success factor to align its business around. Further, top leaders decided that the employee experience needed to be improved significantly before investing heavily in improving the customer experience. Reya was engaged to update key employee systems that would communicate the desired business principles, build on this iconic brand, engage and inspire front line staff, and stay relevant to young Chinese employees.

    To solve this problem, Reya took an integrated approach to systems improvement. Before redesigning systems, Reya conducted extensive research with employees and customers and structured multiple employee engagement events to get people energized around change. Next, Reya embarked on an organizational design process that included updates to employee orientation programs, manager training programs, leadership development programs, knowledge management systems, and job title reinvention.

Based upon internal company assessments there were also improvements to the customer experience as a result of these efforts. Both of these changes led to a rise in overall business performance.

  • Energizing employees at Kraft Foods

    Challenge

    In 2009, Kraft Foods globally launched their higher purpose, “Make Today Delicious” and 7 company values. Kraft Foods China engaged Reya to bring these values to life in the local market context, link them to key business objectives, and engage broadly with employees around this higher purpose and values.

    Approach

    Initially, Reya facilitated a research and discovery process to determine awareness and alignment in China around the values. Bulding on the insights that were collected, a focused China campaign was designed and launched to translate the values into real life stories from lives of frontline employees in China. Ideas and stories were shared with top leaders as part of a nationwide values road trip. A final set of seven stories were selected to represent each of the company values these were illustrated, shared broadly, and honored at a year-end celebration.

    Results

    In addition to building employee engagement and awareness, this campaign was selected as a global best practice for the organization. A post-campaign survey showed a significant increase in employee understanding and alignment around the global purpose and values. Most importantly, the program was cited as one of the key drivers for increasing employee loyalty and driving 30%+ annual growth.

    Challenge

    A F100 software company was growing its global business and expanding significantly in new markets. To make growth successful, the company needed to enable adaptibility and innovation throughout its global divisions. Reya was engaged by the China team to facilitate the creation of a shared identity across diverse business groups consisting of over 4,000 employees and, in so doing, enable organizational innovation.

    After aligning leadership goals from various business units, a China-wide company identity was created that emphasized creativity, collaboration, and China innovation. This was implemented through a multi-channel change and communications campaign that cascaded throughout the organization over a 3 year period. Additionally, we advised on the layout and design of two new campus facilities in Shanghai and Beijing that would bring various teams together for the first time.

    By creating a shared identity for the first time, previously disconnected business divisions in China begain to collaborate more closely, working toward more of a shared purpose and sharing knowledge, ideas, and resources more freely. The China business began to not only support their global product divisions but also innovate within the China market.

Companies can realize enormous value by building a market position centered around a superior customer experience. Whilst every company would like to have this, it is very difficult to build and maintain across large, complex, and fast changing businesses. We help our clients to build a rich dialogue with their customers and understand how to be the best at what matters most. That conversation is then systematized in company processess and employee behaviors with regular feedback loops in place. Finally, organizational systems and practices such as hiring, development, performance management, and rewards are aligned with the right customer-centric behaviors.

A customer experience journey at TNT Express

    Challenge

    In 2009, TNT was facing a tough business environment and increasing competition. The leadership wanted to respond to these threats by creating the best customer experience in the industry by listening to customers, building a strong culture, and improving company processes.

    Approach

    Using in-depth behavioral research, Reya mapped culture and employee behaviors and the impact these were having on customer experience and business results. This led to the creation of an intensive leadership training program, a long-term communications campaign, and adjustments to the people systems. The approach to customer experience transformation that we designed and proved was later packaged and rolled out across TNT’s North Asia and India businesses.

    Results

    This large scale transformation program resulted in measurable improvements to employee engagement, employee retention, customer satisfaction, financial performance, and operational efficiency. Addionally, the China business won multiple national best employer and culture awards. Brand perceptions of the company were also significantly improved. This program has since been featured in multiple publications, is a featured case study at a leading international MBA program, and has won international awards.
